§ 01 ── WORKED EXAMPLE · LEDGERLINE
What a Seed-Series A engagement
actually looks like.
Ledgerline is a worked example we publish to make the engagement concrete. 22 employees · $1.6M ARR · 14 design partners · founder methodology in two heads. From Phase 0 discovery through Week 8 of Phase 1.
§ 02 ── WHY WE PUBLISH A WORKED EXAMPLE
Substrate engagement is concrete. Marketing about it shouldn't be abstract.
Most B2B websites describe their product in abstractions. Ours does too, in places — the substrate is genuinely architectural and the architecture is the product. But abstractions don't help you evaluate whether the substrate fits your company. So we publish a worked example: an anonymized, operationally-specific account of a Seed-Series A engagement. What got captured. What got decided. What got closed. So you can map your reality onto ours and decide. Diana Hu at YC: bring working prototypes to meetings, not pitch decks. This page is the operating-evidence equivalent.

§ 04 ── THREE PAINS PRESENTED AT PHASE 0
What Ledgerline's founders said in Week 1 Discovery.
PAIN 01 · METHODOLOGY IN TWO HEADS (LITERAL)
“Our methodology lives in two heads. I have my way of thinking about product. He has his way of thinking about GTM. We hire engineer #15 next month. They learn how we think through osmosis.”
Founder #1 (CTO) has captured ~5% of his engineering methodology in scattered Notion docs. Founder #2 (Head of Sales) has captured ~0% of her GTM methodology — it's entirely in her head. Phase 0 workshop produced 22 substantive methodology captures across 5 categories. By Phase 1 Week 8, 95+ captures.
PAIN 02 · CUSTOMER SIGNAL NOT FLOWING
“14 design partners. Each conversation in someone's inbox. I learn about churn risk three weeks after the AE first heard it.”
14 design partners · 38 sales conversations per month · 17 support tickets · 9 success calls. Phase 0 Customer Operations Lead activated. Per-design-partner health summaries continuous. The whole-company-queryable framing (per Diana Hu's YC video) shows up here as a concrete pattern: every customer touchpoint becomes an artifact the substrate can learn from. Phase 1 Week 8: 11 of 14 design partners with substrate-derived health summaries operational. 3 escalation flags surfaced in first 4 weeks (2 confirmed valid · 1 false positive · κ improving toward 0.87 average).
PAIN 03 · DECISION PROVENANCE LOST
“We pivoted twice. I remember why for both. But six months from now? Three years from now? It's gone.”
No structured decision capture pre-engagement. Phase 0 baseline: 0 substantive decisions audit-emitted. Phase 1 Week 8: 47 substantive decisions audit-emitted via Decision Brief Drafter · routed through Audit Curator (F4 sole-emit). 12 triggered diverge-and-reconcile. 2 surfaced disagreements to founders for resolution.

METHODOLOGY v0.1 OVERLAY
PRODUCED · REVIEWED · ACCEPTED
22 substantive captures across product methodology (8), GTM methodology (7), engineering principles (4), decision rights (2), customer engagement playbook (1). Versioned. Stakeholder-reviewed. Owned by Ledgerline.

BUSINESS CASE
PRODUCED · REVIEWED · ACCEPTED
4-page assessment: current operational pain analysis · substrate fit assessment · projected ROI ranges · risk surfacing · GO/NO-GO recommendation framework.
03
SYNTHETIC-DATA PoC
PRODUCED · REVIEWED · ACCEPTED
Functional substrate demonstrating 3 workflows: (a) cross-source decision archaeology, (b) customer signal synthesis from sample data, (c) audit chain emission with full traceability. Runs in operator environment. The PoC is a working prototype — founders query it live during W1 review — not slideware.
04
STAKEHOLDER MAP
PRODUCED · REVIEWED · ACCEPTED
6-stakeholder map with operational touchpoints: founders × 2 · lead engineers × 2 · AE × 1 · design partner ops × 1. Each stakeholder's substrate touchpoints mapped. 7-seat Methodology Council composition drafted (5 internal + 2 external advisors · ratified W2).
05
GO/NO-GO DECISION FRAMEWORK
PRODUCED · REVIEWED · ACCEPTED
Ledgerline's GO/NO-GO call: GO at end of Week 1. Phase 1 SOW signed Week 2. NO-GO alternative path documented (return of discovery-only deliverables · no Phase 1 commitment).
§ 06 ── PHASE 1 · 8-WEEK BUILD
8 weeks. 12 agents activated. 8 active L8 floors (6 canonical positions + 2 optional). Internal owner transitioned.
Canonical Seed-Series A Phase 1 duration is 6–8 weeks per the stage sub-framework. Ledgerline sits at the upper end of the band to accommodate methodology depth across two founders.

BOOTSTRAP · 8 SOURCES · 12 AGENTS
8 source integrations activated · all 12 agent contracts bootstrapped (7 Class A T2 + 5 Class B T4) · L2 overlay v1.0 finalized (61 captures from Week 1 + Week 2 extensions). Audit chain root (entry_0) emitted via Audit Curator.
W3–W4
CUSTOMER OPERATIONS LEAD ACTIVATION
Customer Operations Lead (Class A · T2 · F2 consent-bounded) activated · 14 design partners profiled · per-partner health summaries operational · first κ verifications (0.83 → 0.87 across voice samples). F5 cohort floor (k≥5) active for cross-partner aggregation.

Decision Brief Drafter (Class A · T2 · F3 advisory cap) activated · 23 substantive decisions audit-emitted via Audit Curator (F4 sole-emit) · Engineering Steward (Class A · T2 · F7 ceiling · Ledgerline unregulated SaaS) sprint integration · 6 sprints instrumented · software-factory pattern operational at small scale (spec-driven dev · humans approve every merge per F7 architectural absence of autonomous-deploy code path).
W7
STRATEGY LEAD + KNOWLEDGE CURATOR EXTENDED CAPTURE
Strategy Lead (Class A · T2) activated · first diverge-and-reconcile on substantive strategy proposal surfaced to founders · Knowledge Curator (Class A · T2) in extended methodology-capture mode across both founders · 95 total methodology captures.
W8
INTERNAL OWNER TRANSITION · KPI GATE
Internal owner (a senior engineer) identified · structured handoff begun · KPI gate at end of W8 · 7-of-8 universal KPIs PASS · 1 conditional (resolves W9–W10 optional remediation sprint at no additional cost).
§ 07 ── L2 OVERLAY · WHAT GOT ENCODED
95 substantive captures by Week 8. Five categories. Versioned. Owned by Ledgerline.
The L2 overlay is what survives leadership transitions. The same methodology that lived in two founders' heads at Week 0 lives in 95 versioned entries at Week 8 — replayable, queryable, durable. Customer keeps the overlay unconditionally per MSA § 8.3.
